Merc tends to use a one piece gearcase with two or three versions for the Std, L & XL legs. (unlike the 1970s Johnsorudes, who used case extensions to make the leg longer). So, to shorten the shaft, you'll need at least :

- New gearcase
- New drive shaft
- New water pipe
- Complete set of gaskets for that lot
and that assumes the same tiller tube & mounts for each leg length, which in tuirn assumes similar swivel bracket. Without a serial number to check parts lists canlt be more definite.......

Unless you find someone chucking out a shortshaft version of your motor for a song, I think you'd probably be as cheap just selling it & buying what you actually need.

You will need, a driveshaft housing, Drive shaft, Water pick up tube, Gearshift shaft. Powerhead Gasket, Adaptor plate gasket, Gearhousing seal kit. Just as a starter.
I think the cost of all that stuff will be more than you are going to pay for the engine!!
