bowed transum on sr4

ive just taken the engine off the back of my sr4 project and the transum is in a bit of a mess, the transum has bowed big style and i took the edgeing strip off and its rotten right through the centre its really soft

i was just wondering do i cut out just the soft areas and replace with marine ply and laminate or do i change the whole transum to a nice new/straight piece? if so how hard is changing the complete transum

Is your transom ply sandwiched between fibreglass?

I replaced a bit more than the transom but will give you an idea of what I did and what's involved with replacing your transom. When I stared to pull mine apart the ply just fell out like wood chip it was that rotten.
